Rate each from 1 (not true at all) to 5 (completely true):

  • Roles and decision ownership are clear, even during busy periods
  • We have a specific revenue goal and know what it requires in leads and jobs
  • Job-level profitability is tracked, not just overall revenue
  • The owner isn't the only person who can make key decisions

Brand & marketing

  • We could explain, in one sentence, why a customer should choose us over a competitor
  • Our website converts visitors into calls or form submissions reliably
  • Our Google Business Profile is complete and updated regularly
  • Reviews arrive consistently, not in occasional bursts

Systems & AI

  • Every lead is tracked in one place with its source and outcome
  • New leads get a response within minutes during business hours
  • Estimates are followed up on a schedule, not by memory
  • We know our close rate and cost per lead by source

Business development

  • We have active relationships with referral sources beyond past customers
  • We have a repeatable process for winning repeat or recurring work
  • We know which of our customers or partners are worth actively nurturing
  • Commercial or B2B relationships (if relevant to us) are pursued deliberately, not opportunistically

Scoring yourself honestly

Total each section separately rather than averaging everything into one number — the goal is finding your lowest section, not a single overall score. A section scoring noticeably below the others is usually your actual constraint, even if it's not where the most visible pain currently is (a marketing team fielding complaints about "not enough leads" is a marketing symptom of what's frequently a systems or leadership constraint underneath).

Retake this honestly every quarter. The goal isn't a perfect score — it's noticing which section moves and which stays stuck, since a stuck section usually means the real work hasn't started yet.
